Background

A leading global shipping services provider, operating across multiple continents and serving hundreds of port locations, sought to modernise its procure-to-pay (P2P) operations as part of a wider business transformation. Years of growth through mergers and acquisitions had created fragmented, region-specific processes and systems, resulting in inefficiencies and inconsistent financial controls.

To address these challenges, Enfuse Group was engaged to design and implement a unified, automated P2P process capable of supporting both global standardisation and local operational needs.

Challenge

The client, a global shipping services firm, needed to create a unified and automated procure-to-pay (P2P) process across multiple regional operations that had evolved through mergers and acquisitions. Each region operated with localised processes and systems, causing inefficiencies, inconsistent financial controls, and cash flow delays. Improving global cash flow and achieving process standardisation were critical priorities.

The Enfuse Approach

Enfuse partnered with the client’s Product and Transformation teams, supported by our delivery and operational intelligence consultants to design and implement a scalable global automation solution.

Implementation in Phases

1. Discovery and Assessment
Enfuse worked alongside client BA’s to run a process-led discovery to model the end-to-end P2P journey at Level 4/5 detail. This phase identified automation opportunities and highlighted major variations between local and global processes. The team also assessed where the Eye-share SaaS automation product could integrate effectively with existing systems - including Unit4 ERP and the custom-built local port agent ordering system - while ensuring compliance and operational alignment.

2. Design and Customisation
With key gaps identified, Enfuse worked closely with client-side transformation and IT teams to extend Eye-share’s standard capabilities to meet essential local requirements. This involved refining workflows, controls, and system configurations to address essential local requirements, whilst preserving strong alignment with the global standard process. The design also incorporated automation components such as OCR invoice digitisation, three-way match automation, financial controls, expense automation, and an AI-powered user chatbot.

3. Pilot and Regional Roll-out
A pilot was launched in a select region to validate the end-to-end automation. Once optimised, Enfuse supported a phased global roll-out by region, ensuring minimal disruption to operations. Regional variations were standardised through configuration, and exceptions were resolved via centralised governance.

4. Change Management and Adoption
Recognising that automation can cause uncertainty among employees, Enfuse led the change management and communication strategy. Training and engagement sessions helped staff understand how automation would reduce manual effort and enable higher-value work. This proactive approach turned potential resistance into advocacy for the new system.
