Enfuse helped a global port agency assess enterprise AI readiness, establish a governance framework and create a practical roadmap for scaling AI safely across operations in more than 60 countries.

Highlights

  • Assessed AI readiness across people, process, technology and governance dimensions.
  • Conducted stakeholder interviews across IT, Risk and Operations teams globally.
  • Established an evidence-based baseline of enterprise AI readiness.
  • Developed a practical framework for assessing, classifying and governing AI use cases.
  • Defined a three-category AI operating model with associated controls and accountability measures.
  • Delivered a phased roadmap covering capability building, platform selection, governance and operational readiness.

About the Project

The organisation wanted to ensure future AI investments were aligned with business priorities while managing operational, regulatory and technology risks.

Leadership recognised that enthusiasm for AI was growing across the business, but there was no consistent method for evaluating opportunities, prioritising investment or governing new use cases. Before scaling AI initiatives, the organisation needed a clear understanding of its current readiness, capability gaps and the foundations required to support sustainable adoption.

Enfuse was engaged to assess enterprise readiness, establish governance principles and create a practical roadmap for scaling AI safely across the organisation.

Digital transformation as the foundation for the Intelligence Age.

The organisation had recently completed a significant digital transformation programme, creating a stronger platform for modernising operations and improving how information flows across the business. The next challenge was ensuring that this investment did not stand still. Leadership wanted to build on the foundations already created, continue evolving ways of working and prepare the organisation for the Intelligence Age, where AI, data and automation would increasingly shape how value is delivered.

Challenge

The client faced several challenges as interest in AI accelerated across the organisation:

  • Growing AI adoption amongst competitors, partners and customers increased pressure to act quickly.
  • Following a major digital transformation investment, the organisation needed to ensure it continued evolving and used those new foundations to prepare for the Intelligence Age.
  • The organisation lacked a shared framework for assessing and classifying AI opportunities according to risk, complexity and business value.
  • There was no consistent approach to determining when AI use cases required human oversight, operational controls or partner-supported delivery models.
  • Leadership lacked a clear view of organisational readiness across data, technology, governance, operating model and workforce capability.

The Enfuse Approach

Enfuse combined strategy, governance and operational intelligence expertise to create a practical foundation for enterprise AI adoption.

The team conducted stakeholder interviews across IT, Risk and Operations functions to understand current capabilities, organisational priorities and barriers to adoption. These insights were combined with market benchmarking and an assessment of AI maturity across five readiness dimensions.

To support future decision-making, Enfuse developed a structured AI use case classification model covering three categories: Assist, Augment and Operate. Each category was supported by qualification criteria, governance controls and clear accountability structures, helping the organisation determine the appropriate level of oversight for different AI use cases.

The team also evaluated potential delivery approaches, including buy, build and partner models, and developed a phased pathway towards increased internal ownership and capability.

Finally, Enfuse produced a two-year roadmap outlining the activities required to scale AI successfully, including foundational data readiness activities, operational knowledge management improvements, platform selection decisions, capability development and specialist recruitment priorities.

Impact

The engagement provided leadership with a clear, evidence-based understanding of enterprise AI readiness and a practical route to scale adoption safely.

Key outcomes included:

  • A baseline assessment of enterprise AI readiness across critical organisational dimensions.
  • A governance framework enabling AI use cases to be consistently assessed, prioritised and controlled.
  • Greater clarity on capability gaps, technology requirements and organisational dependencies.
  • A structured decision-making model for evaluating future AI investments and delivery approaches.
  • A phased roadmap that translated AI ambition into practical, achievable actions.
  • Increased leadership confidence in how AI could be governed and scaled across a complex global operation.

The work established the foundations required for responsible AI adoption and provided a repeatable framework to guide future investment decisions.

“Enfuse brought together perspectives from across our organisation and combined them with strong AI expertise and a deep understanding of our business. The result was a clear, evidence-based view of our AI readiness and a practical foundation for governing and scaling AI safely.” – Project Sponsor & CIO
