Process Atoms: The missing link between process intelligence and intelligent organisations

For years, organisations have invested heavily in understanding how work happens.

They have documented processes, implemented ERP systems, built dashboards, deployed process mining, and more recently experimented with AI agents. Yet despite all this progress, a fundamental problem remains.

The organisation’s understanding of how work should happen, how work actually happens, and how work is governed often exists in completely different places.

Process models describe intent. Event logs record reality. Policies define obligations. Systems enforce rules. People fill the gaps.

This fragmentation is becoming a strategic constraint as organisations move towards intelligence-driven operations.

This is where the emerging concept of Process Atoms becomes interesting.

Not because they represent another process management buzzword, but because they may provide the missing layer required to enable genuinely intelligent, self-improving organisations.

The next evolution of process management

Business Process Management has evolved through three eras.

The first focused on modelling how work should happen through process maps, procedures, and operating manuals. The second introduced process mining and intelligence, using system data to reveal how work actually happens and shifting process management from opinion to evidence.

Now, a third era is emerging: using intelligence to act on that evidence.

AI agents are increasingly being embedded into operational processes to turn insight into action: analysing information, making recommendations, executing tasks, and, in some cases, acting autonomously.

However, AI introduces a new challenge.

AI can interpret policies, infer likely intent, and navigate many forms of ambiguity. The challenge is not that AI lacks intelligence. The challenge is that organisations often lack sufficiently explicit operational knowledge.

Humans compensate for poorly defined processes through experience, relationships, and judgement. AI cannot be expected to do so with the same consistency, particularly when context is incomplete, objectives conflict, or accountability matters.

As organisations become increasingly intelligence-driven, operational intent must become more structured, observable, and machine-readable. This is where Process Atoms become significant. They offer away to codify how work should happen so that humans, systems, and AI agents can operate from a common understanding.

What exactly is a Process Atom?

SAP defines Process Atoms as machine-readable building blocks of enterprise behaviour that combine behavioural intent, data conditions, and observability into a single reusable construct.[1][2]

In simpler terms, a Process Atom captures a specific operational behaviour and defines:

  • What should happen
  • Under what conditions it should happen
  • Within what context it applies
  • How compliance with that behaviour can be measure

For example:

Purchase orders above £50,000 require approval from both Finance and the relevant budget owner. Most organisations already express this type of rule somewhere. It may exist in a policy document, an ERP configuration, an audit control, a process model, and an analyst’s process mining query.

The issue is not that the rule exists in multiple places. The issue is that each representation has been designed for a different purpose. Policies describe intent, process models describe flow, systems enforce execution, audits test compliance, and process mining analyses behaviour. Over time, these representations can diverge, creating multiple versions of operational truth across the organisation.

Process Atoms seek to address this challenge by creating a shared, machine-readable representation of operational behaviour that can be reused across governance, execution, monitoring and improvement activities.[1][3]

The innovation is creating a shared unit of operational knowledge that both humans and machines can understand.

Why Process Atoms matter for intelligent organisations

An AI model may be exceptionally capable, but its effectiveness is ultimately constrained by the quality, accessibility, and structure of an organisation’s operational knowledge. Without a shared understanding of how work should be performed, improvement becomes difficult to govern and harder to sustain.

Competitive advantage may therefore come not from access to AI alone, but from owning and continuously improving proprietary business feedback loops.[4]

That requires three things:

  1. Visibility into what is happening
  2. A clear definition of what good looks like
  3. The ability to learn and adapt

Most organisations have invested heavily in the first. Far fewer have solved the second.

Process Atoms potentially provide a mechanism for encoding organisational knowledge in a way that can be monitored, analysed, and acted upon continuously.

They become a shared language between process management, compliance, automation, and AI.

From process intelligence to process self-improvement

Perhaps the most exciting implication is not governance. It is improvement.

Traditional continuous improvement follows a familiar cycle:

Observe → Analyse → Recommend → Implement → Measure → Repeat.

The challenge is that much of this remains manual.

Process intelligence platforms have dramatically improved the observation and analysis stages, but implementation still often depends on project teams, workshops, and transformation programmes.

SAP’s emerging vision is that organisations will increasingly move towards what it describes as recursive business improvement.[4]

In this model:

  • Processes are continuously observed
  • Deviations and opportunities are detached
  • Potential improvements are identified
  • Changes are implemented through governed mechanisms
  • Outcomes are measured
  • Learning is fed back into future decisions

The process begins to improve itself - not through uncontrolled AI autonomy, but through increasingly closed, governed feedback loops. Process Atoms may provide the foundational knowledge layer that makes those loops possible.

Without a clear definition of desired behaviour, there is nothing against which improvement can be consistently measured.

The emergence of organisational memory

One of the most compelling aspects of Process Atoms is how they reframe process knowledge: not as documentation maintained for audits, compliance, or transformation projects, but as organisational infrastructure.

Just as data became a strategic asset during the analytics revolution, process knowledge will become one during the intelligence revolution.

The organisations that thrive may not have the most sophisticated AI models, but the richest understanding of how work should be performed, where value is created, which constraints matter, and how improvement can be measured.

The bigger question for leaders

The key question for leaders is not whether Process Atoms succeed as a product, but whether their organisations can make operational knowledge explicit, reusable, and measurable.

Most organisations are deploying AI into environments where process knowledge is fragmented across documents, systems, governance, and tacit expertise.

This may deliver isolated productivity gains, but not intelligent operations.

Intelligence-driven organisations will create a shared understanding of operational behaviour across people, systems, and AI.

If process intelligence explains how work happens, Process Atoms may define how it should evolve. That may distinguish organisations that use AI from those that learn from it.
